AI Readiness Assessment for Small Business

Ten questions across five dimensions. Output is a 0–100 score, a Crawl / Walk / Run / Sprint tier, and a specific recommendation for where to start. Built from 312 client engagements between 2024 and 2026.

About this assessment

The AI Readiness Assessment for Small Business is a 10-question diagnostic that scores your business on the five conditions known to predict whether an AI deployment will pay back: data hygiene, process documentation, tech stack coherence, decision-making speed, and change readiness. The questions and scoring weights come from 312 SMB AI engagements run by Ascero AI between January 2024 and May 2026.

We built the assessment because the most common reason an AI project fails at a small business is not the model and not the vendor. It is that the business does not have clean data to feed the model, the workflow is undocumented so the AI cannot replicate it, or the team will not adopt the new tool because the change-management muscle was never built. AI is leverage. Leverage applied to a broken base breaks faster.

The output is a single 0–100 readiness score, a maturity tier (Crawl, Walk, Run, Sprint), and a specific recommendation for where to start. If your score says Crawl, the answer is not "buy an AI receptionist today." The answer is fix the foundation first.

How it works

  • 10 questions, 5 dimensions, 2 questions per dimension. Each answered on a 0–3 scale from least-ready to most-ready.
  • Score = (sum of answers) / 30 × 100. Equal weighting across dimensions. A business can be strong in one and weak in another — the breakdown shows you which.
  • Tier bands: Crawl (0–34), Walk (35–59), Run (60–84), Sprint (85–100).
  • Each tier maps to a specific Ascero entry point — /audit for Crawl, /reception for Walk, /workflow for Run, /command for Sprint.

What the five dimensions measure

Data Hygiene

Customer + operational data in one place, refreshed.

Process Documentation

Workflows captured, owners assigned.

Tech Stack Coherence

Fewer disconnected tools, integration breadth.

Decision-Making Speed

Speed of greenlighting experiments at two budget tiers.

Change Readiness

Team appetite for shipping over perfecting.

What we don't measure

  • Technical AI literacy. Whether your team can write a prompt does not predict ROI as strongly as whether your workflows are documented.
  • Vendor selection skill. Important downstream, irrelevant if the foundation is not ready.
  • Industry / vertical. Readiness predicts success across all 20+ verticals we work in, with similar bands.
  • Capital. A well-run $1M business often scores higher than a $20M business with sprawl.

Frequently asked questions

How long does the assessment take?

3–5 minutes. Ten questions, four choices each. The PDF roadmap takes another two minutes if you want it.

What does each tier mean in practice?

Crawl (0–34) means foundational data and process gaps would cause an AI deployment to underperform — fix those first. Walk (35–59) means you can deploy one targeted workflow safely. Run (60–84) means multi-workflow automation is the right next step. Sprint (85–100) means you are ready for an operations-layer multi-agent build.

Why does data hygiene matter so much for AI?

Because AI agents read from your customer database, CRM, and tools to make decisions. If 30% of your records are duplicates or stale, the agent will surface wrong customer histories, miscount inventory, or misroute calls. Garbage in, expensive garbage out — and the AI ran the workflow fast enough to do real damage before you noticed.

Is this assessment biased toward big businesses?

No. The tiers are calibrated against the SMB dataset (5–50 employees) and a well-run 8-person service business routinely scores Run or Sprint. Sprawl drags large businesses down. The strongest predictor is process discipline, not headcount.

What if my score is Crawl — should I avoid AI entirely?

No. You should not deploy production AI that touches customers until you have done the foundation fixes. Lightweight internal AI use (Claude or ChatGPT for research, drafting, summarization) is fine and actually helps build the muscle. The audit will tell you the three foundation fixes to do first.

How does my score map to which Ascero package fits?

Crawl → /audit (free assessment of your 3 foundation fixes). Walk → /reception (managed AI voice receptionist, ~$4K/mo). Run → /workflow (multi-agent build wired into your stack, ~$8–$12K/mo). Sprint → /command (operations-layer multi-agent system, custom-scoped).

Can I retake the assessment?

Yes. We recommend retaking it every 90 days. Most SMBs that complete the audit see their score move 15–25 points in one quarter as foundation fixes ship.

Do you store my answers?

We store the score, tier, and your dimension breakdown alongside your email if you request the PDF. We never share or sell. Unsubscribe ends the relationship.

How is this different from a free maturity quiz from a big consultancy?

Calibrated against SMB data (not Fortune 500), the recommendations map to specific deliverables we ship (not abstract frameworks), and the scoring weights come from outcomes we measured in 312 engagements — not a thought-leadership whitepaper.

What if I disagree with the recommendation?

Fair. The recommendation is opinionated based on the score and your business size — if your situation has nuance the questions did not catch, book a call and we will run the math live. The recommendation is a starting point, not a prescription.
